Yes, but not through any sort of authoritarianism. One of the greatest compliments Ive ever been given by any player Ive ever coached was a kid of mine that was playing in the pro leagues. The truly extraordinary do something every day. What you have to recruit and who you have to hire is character. So this is where were trying to drive them. They have to get a sense of their relationship with you that you appreciate the fact they are different. Anson: Self-belief. And heres what she tells me. Heres whats happening right now, and were seeing it. And then sure enough, were following it, and it does. And of course hes nodding and hes not contradicting anyone. Thank you very much. That is correct - 22 national titles. So Anson, you are quite an accomplished man and Im sure have lots of great insights to share with us. Maybe when you fire them theyre going to finally find an environment they love and youve actually helped them. And theyre all forced to memorize this, The true joy in life is to be a force of fortune instead of a feverish, selfish little clod of ailments and grievances complaining that the world will not devote itself to making you happy. So any time we catch anyone whining in our program theyre forced to recite that. The most important thing is what I just addressed. We have won 22 national championships. And so what this motivates all of them to do is to compete. So of course they all go storming into his office and told him, you know, Professor Brodsky, Im sorry, were not going to do this. And for us to see whats working all we have to do is to go to our test. And I want to sit there and I want to get $100,000 for sitting there and just answering questions. And by the way, I have a leadership class that meets once a week all off season for 1/2 hour called my leadership council, and its my leadership training platform. But the thing I learned most from him was how he would calmly sit there and listen to, you know, aggressive self-righteousness and not indict the person with his self-righteous opinion. We had sort of a vague idea that in order to be effective you had to be great 1 v. 1, so we have 5 different 1-on-1 ladders. And of course my whole evolution has been trial and error. I loved him speaking to all of the athletic coaches on the campus. Everything counted. Melissa: That would. And so I had all these ridiculous core values that I was expecting everyone to live by, but no one really lived by them except if it was a coincidence. And so what all of us do is the vice president thats the least highest paid in any company is the HR person because theyre basically dealing with whiners and, you know, litigants and everything else. And I promise you if you took that energy that youve poured into a substandard salesman and you poured it into the top people in their company, your bottom line would be better. So how did you find and figure out what the right 28 categories were to be able to provide feedback on? You criticized me here. We hate whiners in the program. Every year, Dorrance gives his players a series of assessments (including the Grit Scale ) and makes them memorize literary quotes that represent the team's values. And weve made all kinds of mistakes on this because originally we would actually share where they ranked among the 30 players in character, and that, you know, I didnt think ended up being very positive. Youre not a social worker, youre not an anthropologist. Anson Dorrance: Establishing a Character-Building Team Culture with Core Values & Grit. For example, the first core value is "we don't whine." And so I learned a lot from Jack. We want our kids to live our core values and if they dont live them, I have now learned that I have to get rid of them. He has led his team to a 101-game unbeaten streak and coached 13 different women to a total of 20 National Player of the Year awards. And youll appreciate this because youre a woman. You guys have to lead them verbally on the field. They leave to shower immediately. These have been developed over the years. So now what I do, if theyre below that black line, I meet with them, I talk about how wonderful it would be for them to transfer to Stanford and destroy their program. Im Melissa Jezior, your host. And one of the things Ive seen recently is that we, in fact we did a study on this and found that 47% of corporate America does not know their organizations core values, which, if you think about it, on one hand is extremely surprising. So what I tried 1 year is I said listen, the press is going to call me next year and theyre going to ask me who my leaders are, and Im going to sort of mention all of your names. And its certainly not just the bottom line. Right now were in the heart of the womens World Cup, and this inspired me to learn from elite athletes and coaches to unpack their tips and tricks for building winning cultures. So live my core values and then theyll see the quotes from the core values that are in their recommendations that are getting kids into Harvard, and Stanford and all the elite companies in America. This woman said this was transformational. I just want to answer. She said it completely transformed her cerebral fabric. How core values in sports transcends to the workplace with Anson Dorrance. Melissa: So you talked a lot about trial and error. Anson: First of all we do it 3 times a year, not once. But theres some that arent going to make it, and they just, they dont believe it. Anson Dorrance: Game-Based Fitness Program. Theres a call to basically whats happening in Russia, where they control industries. Now, how did I sort of stumble on this stuff? That should be your perspective, is your bottom line, and heres the way you construct the most aggressive bottom line. And then we also have them evaluate every teammate on whether or not they were living each core value, and we did it on a 4 point scale, sort of like a GPA, so 4 is obviously a 4.0, its an A average, so 4 is an extraordinary example of this core value. So whats critical for you, and actually the hiring process is everything for you, and so this is where, again, this is something that Jack Welch used to say, and I loved it. And they all have these stories, oh, I spent, you know, time with this one person that was, you know, one of my bottom salesmen and then within 6 months he was my top salesman. So theyre not allowed to touch coachability. But youre not a leader. We are the most elite students in the United States in this area and now hes assigning us work to do that elementary school students are done in the United States. I want them to win national championships. And I know that thats something in the corporate world thats been a really hot topic lately, are performance reviews and giving people real time performance feedback. And Ive learned that youre not going to change everyone. We added one last year and its a fabulous one, and Ill read it to you. So I really, really appreciate it. If they wanted to work for you, they would not be in the bottom 10%. Well, thank you so much for taking time today. So I pulled her aside and I said, you know, so-and-so, Im sorry, but shut up. Anson: Yes. But heres what youve got to do. And so we just dont tolerate any kind of whining in any part of any practice, and hopefully theres no whining behind our backs either. The first time in her life and all of her conversations she had at her fingertips Russian poetry to recite to a colleague as they were discussing this poem or this short story or this novel. I had a kid that I recruited but I actually lost to Wake Forest, a wonderful kid that worked for him. And so Im thinking, well, Im going to correct that this year. 1-on-1 is your ability to beat someone off the dribble or stop them. And she gave the most wonderful senior exit speech Ive ever heard. He has won 22 National Championships and is the first coach in NCAA history to win 20 championships coaching a single sport. The first slide had the year 1969 on it. So if a kid comes in and they havent done very well that season, and this is a post season review, they all have a protective narrative thats usually, in my environment, organized and I guess constructed in a loop with their parents. We had a sociologist, our preeminent sociologist on campus come to speak to us in 2012. And thats where we run into problems, too, because we see this kid that has huge talent. So assuming that you might say that a leader is made, given all the trial and error that you yourself have had, what advice might you have to someone trying to build their own strong culture and their own organization? One thing I loved about what Dean Smith did, though, our legendary former basketball coach who was the coach for Michael Jordan, is when back in the days when people didnt commit early, whenever he took an in house visit he would study how the kid treated his parents. Melissa: I love that. Now is the period to escape the protection of loving parents that dont want you to get hurt. You have 4 years to get ready for the chaos at the university. Your companies will succeed based on who you hire. By this time the head manager has ranked every player in practice from one to 15, ranked. The top three in my program ended up winning gold medals in the Olympics, and ended up winning world championships in the United States. Anson: Thats correct. And let me tell you something. And one of the things that really interested me the most about you, Anson, after reading about you and talking to Lindsay Henson here at Eagle Hill, and one of the phrases that she associates most with you and the team culture, was refuse to lose. Lindsay said refuse to lose really stays with her today, and not just as a memory, but really and truly as her mindset and how she shows up in all aspects of her life. Melissa: So its been fun for me because I went through the process, as I was getting ready for this interview I read about you and I watched some interviews that you gave, and I have to tell you I was positively blown away by your numbers. Anson: So as a result no woman wants to take this mantle on because they know what everyones saying about them behind their back. We soccerized it, and we took it to a completely different level. Anson:I love it. But when we average it out, Im telling them at your current rate of effort and commitment youre not going to sign a pro contract. And so I wish there were ways for me to sort out their character before I brought them in because that would have a huge impact on the kids we would end up offering scholarship money to. But Im going to, you know, Im going to conform to the B.S. Anson: I mean, its so tempting to hire that. Hyrum Smiths is the Franklin side of FranklinCovey. So thats one of the functions that has made all the difference in the world, but its not in my opinion the most important one. And basically what he is trying to tell me. And Ill be honest with you, nothing seemed to work and all of a sudden I am reading this thing out of the New York Times magazine. Anson has 40 years in his coaching career and he's lost less than 70 games. I read every business book that, you know, makes the New York Times top 10 bestseller list. So now what we share is we share the top 4, we share their names and their ranks and everything, and then we share a one line statement not of where this girl ranks, but of where she is in the core values. And I said why? But if this persons going to be toxic to your culture and is going to be so incredibly selfish, thats not the person to hire. Anson: Its to save your bottom line. Now Ive had leaders and Ive given them opportunities to lead. They dont want to be accountable. And so if I tell them theyre, you know, utterly uncoachable what Im saying is every time I tell you this, you know, you, your reaction to it tells me you just dont think that thats what they should be doing, and your fight with me in this area is going to prevent you from reaching your potential. And obviously it sounds like, Melissa, you do your own hiring. Anson: So basically we have this hidden language the players know that Im using with the press thats designed to sort of protect them, but also designed to let them know theyre not good enough yet. Other values are more inspiringthe truly extraordinary do something every day, we choose to be positive, and we care about each other as teammates and as human beings. And so that sends a very positive message to the players as to what we value most. And so were constantly reviewing our own performances and constantly trying to tweak it to change it. I am the person that can help them do better with the data. She said because Anson, I have to change. I am never going to make this travel roster unless I change. And now all of a sudden theyre going to become responsible for everything. And my job is to get them to the truth because where do I want them to go? Yes. And then what was really cool is in the spring of every players senior year we have our final banquet. Every aspect of almost every practice, its a competition. Now obviously I need verbal leaders. Because what it tells me is it tells me about potential. They have come from philosophers, writers, former captains, and even a team manager. There was nothing inspiring about them, and I was thinking gosh, none of this stuff works. And when they dont sign a pro contract its not because I havent told them the areas where they have fallen. His teams have won 21 NCAA DI National Championships since he founded the program in 1979. Im awestruck with the power of this tool. So not only do we have 28 different categories, but all the categories have different value, and some of the value is extraordinary if you dont achieve in it you dont even get to practice with us. And obviously youre going to have a different set just based on your own culture. And so I really appreciated that. And they brought Brodsky in and Brodsky sat down all of his PhD candidates and masters candidates in Russian literature and assigned them all of this Russian literature and poetry to memorize. I also tell them if I tell the press you have great potential what Im saying is youre not worth a shit right now. language of the media and the world by saying you lead by example. I mean, I absolutely hate it. Instead of a feverish selfish, little clod of ailments and grievances complaining the world will not devote itself to making you happy. One of the toughest things with women is to get them to lead verbally, because what every woman in the room understands, as soon as a woman leader opens her mouth everyones going to think shes a bitch.
